04 / How the work is governed

A stage gate, not a pilot graveyard.

Most AI programmes die between the demo and the daily habit. Every initiative I run moves through four gates, partnered with IT and Security, and has to earn the next one.

Discovery

Sit with the team. Measure how the work actually runs today — not how the SOP says it runs. Establish the baseline, find where quality breaks and effort piles up. Nothing gets built against a number nobody wrote down.

02

Pilot

One workflow, one team, instrumented from the first day. Scoped so failure is cheap and legible. The gate to the next stage is a measured delta against the baseline, not enthusiasm in a demo.

Scale

Institutionalise it — playbook, runbook, champion network, leader scorecard. Adoption is driven across functions I don't control through transparent performance views, not mandates. Pilots become habits here or they don't count.

Retire

The gate almost nobody builds. Automations rot, models drift, processes get superseded. Things that stopped paying for themselves come out, so the estate stays small enough to actually govern.

The most valuable judgment in this work is knowing when not to build.

A deleted step beats an agent that automates a step that shouldn't exist. Reusable SOPs and frameworks exist specifically to stop duplicate builds. That discipline is what keeps an automation programme honest — and it is the part a tool vendor will never sell you.
